The writers don't seem that inspired or thoughtful to make a super twist like that. In fact, most of us could write better plots and twists than them. But I like where you're going with that.
HR was looking at that metal piece from Savitars suit very intensely like he was planning to use it for something. Maybe to lead savitar to him and offer him a deal to take his life for Iris using the face changer to pretend to be Iris to hurt Barry. But that's a little too complex.
Lyla really pissed me off this episode. Made Barry go through all that bullshyt just to end up handing him the shyt anyways. She'd get a hand straight through the chest from me

Only two options I can see here are -
1. Iris didn't actually die and somebody (HR?) used the Earth-19 tech to trick Savitar and switch places with her
2. Iris did die, but it'll be undone with more time travel fukkery
I'll be shocked if one of those two things doesn't happen.
