Lars Sullivan might be liked backstage but they need to go all in on the public perception of Sullivan. He's not a handsome man, but he is just average in ugliness. He is someone that doesn't realize it's not his looks they make people hate him, that make him a freak, he is just not a good person. He is the embodiment of white rage and entitlement dressed in a polo shirt from time to time. People would really hate him, and not just in a shoot way

It would make a lot more sense than attempting a sympathetic backstory for someone that learned no positive lessons from the bullying , sure it worked for the joker , but even if they had that level of writing Lars wouldn't be that level of actor lol , playing off the perception of why he isn't liked off screen would be more logical
